Microsoft 365 Copilot summarization works only when license entitlements and service settings are satisfied. Missing account permissions or disabled meeting recording settings hide the summary button or return an analysis failure error.

For organizational accounts, verify Copilot license assignment in the admin center first. Personal Microsoft 365 Basic accounts do not show the Copilot summary menu and require a service upgrade.
If email bodies use external security encryption, Copilot cannot access the text. If meeting participants have not approved transcript generation via admin settings, AI summary data creation stops.

After the output appears, verify that owner names, task due dates, and numeric data match the source. If fabricated deadlines or owners appear, correct them manually immediately.
When reusing extracted text in internal reports or Outlook replies, check the confidentiality label status. Higher-security projects require human review of auto-generated summaries for typos and missing items.
From email thread selection to summary generation
Standard execution sequence to analyze Outlook email timelines and Teams meeting data and generate summary text.
- Launch Outlook on the web (OWA) or the desktop app and select the email thread to summarize.
- Click the "Summary by Copilot" or "Summarize" button shown at the top of the email thread.
- Review key decisions and per-recipient requests in the summary area generated at the top of the body.
- Open the Microsoft Teams app and navigate to the "Chat" or "Calendar" tab for the completed meeting.

Copilot-generated summaries must be validated for accuracy before final sharing. Confirm that the email thread's sender sequence and meeting speakers' actual statements are correctly reflected.
- Verify that the latest replies in the email thread appear in the summary without omission.
- Cross-check that action items per owner in the Teams summary match the actual speakers.
- Confirm that critical figures — numbers, currency units, project deadlines — match the source data.
- When sharing externally, ensure no confidential data or personal information is exposed.
If data distortion is found during review, enter "Rewrite based on the original conversation" in the Copilot prompt. If the same error persists in the regenerated output, switch to the manual edit pane and correct the text.
If speakers are misattributed in the meeting summary, re-check the voice-recognition segments in the Teams transcript. When poor audio quality corrupts caption text, do not rely on the AI summary; correct the archival captions instead.
Error diagnosis and alternative paths for Outlook and Teams
When "Unable to generate summary" appears, verify whether meeting data was collected. If captions (Transcript) recording was off in Teams meeting settings, no analyzable data exists and Copilot will not run.
If the email summary button is disabled, check whether the message is encrypted with DRM (Digital Rights Management). Encrypted emails are excluded from Copilot analysis by data security policy.
For unrecoverable license permission errors, contact the organization's Microsoft 365 administrator to review Copilot service license assignment in the admin center. Admin policies may block Copilot features in specific apps.
If organizational policy prohibits recording, starting transcription alone is enough: once transcription starts, licensed users can use Copilot during and after the meeting, and the Copilot meeting option is set to "Only during the meeting" or "During and after the meeting."
